A)                      Taylor believed sincerely that scientific management practices would benefit both the employee and the employer through the creation of larger surplus, and hence the organization would receive more income. He believed that management and labour had a common interest in increasing productivity. Even in today's organizations, this holds true. Only when the organization is in a good condition, workers will get more incentives and the attrition rate will also be low. More and more people will be employed and the wages will also be on a rise. The increase in productivity will also motivate the employer to expand the present facility. The sales will rise and hence the profits. This will ultimately result in conditions favourable to workers.

 Matrix structure: The matrix structure, also called “multiple command system”, is a hybrid type of organization. An organization with a matrix structure has two types structure existing simultaneously. Employees have in effect two bosses – that is, they work in two chains of command. One chain of command is functional or divisional and the second is a horizontal overlay that combines people from various divisions into a project led by a project or group manager. As organizations have become more global, many use a type of matrix form in their international operations,
Advantages: The matrix structure is an efficient means for bringing together the diverse specialized skills required to solve a complex problem. Problems of coordination are minimized here because the most important personnel for a project work together as a group. By working together, people come to understand the demands faced by those who have different areas of responsibility. It gives the organization a great deal of cost-saving flexibility.
Disadvantages: A disadvantage is that not everyone adapts well to a matrix system. In addition, morale can be adversely affected when personnel are rearranged once projects and the new projects begun. Also, if hierarchies are not firmly established and effectively communicated, there is a danger that conflicting directives and ill-defined responsibilities will tie manager’s hands.

Seven S model: The consulting firm of McKinsey & Co. has proposed the Seven-S model for successful strategy implementation.
Structure: In today’s complex and ever-changing environment, a successful organization may make temporary structural changes to cope with specific strategic tasks without abandoning basic structural divisions.

Strategy: The development of strategies poses less of a problem than their execution.

Systems: This category consists of all the formal and informal procedures that allow the organization to function, including capital budgeting, training, and accounting systems. Systems can overpower expressed strategies.

Style: Style refers to the substantive and symbolic actions undertaken by top managers. It communicates priorities more clearly than words alone, and may profoundly influence performance.

Staff: Successful organizations view people as valuable resources who should be carefully nurtured, developed, guarded and allocated. Top managers devote time and energy to planning the progress and participation of existing managers.

Skills: The term skills refer to those activities organizations do best and for which they are known. Strategic changes may require organizations to add one or more new skills.

Superordinate goals: This refers to guiding concepts, values, and aspirations that unite an organization in some common purpose. Superordinate goals are often captured in mission statement. They have deep meaning within the organization.

NEWTON's First law

A body that is at rest will remain at rest, unless acted upon by an unbalanced force. This means that people tend to keep doing what they are doing - unless and until they are acted upon by a new force. In physics the "force" is an outside push or pull. In business, this force is provided by the force of character of the leader. Some people do not have enough motivation to move themselves. They need to be pulled along by the will power of the team Leader. That leader provides the motive force that is necessary to overcome the inertia of the many. That is the job of the leader.

 

NEWTON's Second law

Force = mass x acceleration.

The amount of energy needed to be successful is proportional to: The size of the goal x how quickly you want to get it. If you want to achieve big goals quickly: Then you must apply mega watts of energy and will power.  If you want big goals but are willing to take your time: Then lower levels of energy persistently applied for decades will suffice. Notice that in both cases you must exert your force of will.

NEWTON's Third law

For every action there is an equal and opposite reaction. If you want a certain effect, you must initiate the correct actions. Don't expect to get rich without effort. If you want to be a champion, you must pay the price.

6.Refer to Group decision making process.. Give your plan on how to achieve Effective Group Decision Making Process by illustrating the relationship between the three factors viz., Individual’s  Decision in group,  Group as a whole Decision and Expert decision on the issue.
A)                                    Group decision making (also known as collaborative decision making) is a situation faced when individuals collectively make a choice from the alternatives before them. This decision is no longer attributable to any single individual who is a member of the group. This is because all the individuals and social group processes such as social influence contribute to the outcome. The decisions made by groups are often different from those made by individuals. Group polarization is one clear example: groups tend to make decisions that are more extreme than those of its individual members, in the direction of the individual inclinations. There is much debate as to whether this difference results in decisions that are better or worse. According to the idea of synergy, decisions made collectively tend to be more effective than decisions made by a single individual. However, there are also examples where the decisions made by a group are flawed, such as the Bay of Pigs Invasion, the incident on which the Group think model of group decision making is based.
                                        Factors that impact other social group behaviors also affect group decisions. For example, groups high in cohesion, in combination with other antecedent conditions (e.g. ideological homogeneity and insulation from dissenting opinions) have been noted to have a negative effect on group decision making and hence on group effectiveness. Moreover, when individuals make decisions as part of a group, there is a tendency to exhibit a bias towards discussing shared information (i.e., shared information bias), as opposed to unshared information.

 Planning: Planning implies that managers think through their goals and actions in advance and that their actions are based on some method, plan, or logic rather than on a hunch. The process of establishing goals and a suitable course of action for achieving those goals is called planning. Relationships and time are central to planning activities.

Organizing: Organizing is the process of arranging and allocating work, authority, and resources among an organization’s members so they can achieve the organization’s goals. Managers must match an organization’s structure to its goals and resources, a process called organizational design.

Leading: Leading involves directing, influencing, and motivating employees to perform essential tasks. Relationships and time are essential to leading activities. Managers lead in an attempt to persuade others to join them in the pursuit of future that emerges from planning and organizing activities.

Controlling: The manager must be sure the actions of the members do in fact move the organization towards its stated goals. Through the controlling function, the manager keeps the organization on track. It involves establishing standards of performance, measuring current performance, comparing with established standards and taking corrective action.

8.Refer to the film - Three monks Film. Identify and discuss the importance of FIVE  system related measures that were evolved to have shown in the film contributing Monastries Performance Excellence.  You need to give specific illustrations from the three monks film.

Authority: A fire is needed to make the monks alert and work collectively, which they were unwilling, when they were free. Some authority is needed to oversee the tasks done by the subordinates. Also, the Hawthorne’s effect states that the productivity will increase when there is supervision and when the workers get to know that they are being observed.

Innovation: Initially they used to follow a difficult method of getting water for many days. Even after two monks came in, there was no change in the method. But they found the innovative method of getting water only after the stress that they endured during the fire. Necessity is the mother of invention.

Job selection: The fat monk is assigned the job of standing near the pool considering that he cannot move faster when compared to the other two. The tall monk took the job of carrying the water from the pulley to the tent as he is quicker in his movements. The first monk took the job of pulling up the pulley as he is more capable of doing it when compared to the tall monk and the fat monk. Each of the workers should be assigned suitable work based on his abilities and the laziest worker should not become a bottleneck for others.

Synergy: The process of getting water has been simplified after the three monks worked together when compared to the time when there was only one monk. So, when the work is properly divided between the team members, the output increases more than that will increase when all those members work individually.

9.Explain the Fielder and Chemers theory of ‘ Effective leadership varies with the situation ‘ ?  Draw a diagram for the same
A)                                               The  contingency  model  of  leadership  effectiveness  was  presented  in  its  most  complete form  in  Fiedler  (1967)  and  Fiedler  and  Chemers  (1974). The  model  predicts  that  a leader’s  effectiveness  is based  on  two  main  factors:  a leader’s attributes,  referred  to  as task  or  relationship  motivational  orientation (formerly  referred to  as  style),  and  a  leader’s  situational  control  (formerly  referred  to  as  situational favorability).The  model  predicts  that  leaders  who  have  a task  motivational  orientation compared  to  those  who  have  a  relationship  orientation  or  motivation  will  be  more successful  in  high-  and  low-control  situations.  Relationship  oriented  leaders  compared to  task-oriented  leaders  will  be  more  effective  in  moderate  control  situations. A  leader  is  designated  as  “in  match”  in  situations  where  the  model  predicts  high group  performance  and  “out  of  match” in  situations  of low  group  performance.

Organizational Culture:

                            The set of important understandings, such as norms, values, attitudes and beliefs, shared by organizational members can be called as organizational culture. The concept of organizational culture has assumed huge importance in the last fifteen years in the organizational matters. Until then, it seemed that it was enough to understand an organization's strategy and its structure in order to have a good explanation for what it did. But later on, they began to see that much more was going on in organizations than just developing new products and services and paying attention to hierarchy ad power.Researchers  began to use the concept of culture from anthropology to understand some of these basic differences.

                                                  NTPC Ltd. is a Public Sector Company set up in 1975 by the Govt. of India to meet the growing demands of energy in the country. It is now a power major, becoming the world's sixth largest power producer and India's largest power generator. It has won the award "Great place to work with" many a times in the recent past. We will look at the organizational culture in NTPC which made it such a successful PSU and made it a MAHARATNA.

Competition and Market Share:


                                                      KFC does not consider Mc Donald’s are its direct competitors. As Mc Donald’s has a limited menu and cater to different segments of societye.g. Mc Donald is catering to lower middle society of Pakistan. Though KFC has faced a little competition from local restaurants but their breakeven in terms of revenue has been done and they are planning to expand further to other cities like Islamabad and Peshawar. Unlike what one would expect, KFC has little rivalry with similar fast-food chains in Pakistan. The primary reason is that their core products are different, as in they sell different kinds of fast foods with very different tastes and styles. For example, if KFC raised its price for chicken by a small amount, Pakistan chicken lovers who may not be as accepting to pizzas (many Pakistan people strongly dislike the taste of cheese) are not going to switch to Pizza Hut just because the price for KFC increased. In addition to that, these restaurants have such different target customers that the fluctuation of price for one restaurant is not going to affect the others. For example, a full meal at KFC ranges about Rs. 100, whereas a full meal at  Pizza Hut can cost over Rs. 300. The drastic difference in price assures no price competition between these restaurants.

Three monks-no water to drink

                                               
                                  Three monks is a Chinese animated short released in 1980 and directed by A Da. It is a Shangai Animation Film Studio's Production. It has won many awards in film festivals throughout the world. The video contains only background music and no dialogues, thus making it universal by removing the language barrier. Also, the animation has been shot in an excellent way in those olden days so as to attract the younger generation, at whom the video is targeted.

Story:

                               The video starts where a monk resides on a hill alone, There is a small lake at the foot of the hill. The monk has to carry a yoke and two buckets to the lake and get water daily. When he is alone, he has no complaints and he brings water daily by himself and prays to God peacefully. Then, a tall monk comes to that place. The first monk asks the tall monk to get the water and he takes rest. The tall monk agrees and gets water for a couple of days. Thereafter, he asks the first monk to accompany him and both of them reluctantly get water together. They also quarrel among themselves regarding the dividing line between the two buckets. They get antagonistic with each other and pray to God facing opposite directions thinking of one another in hearts. Then, a third fat monk joins them. He drinks away all the water and is hesitant to bring water. The frst two monks forcibly sends him to get water and he agrees. But whatever water he brings, he himself drinks The three quarrel among themselves and face three opposite directions while praying. 
                                        Then, one night suddenly the tent catches fire because of a mouse and there is no water left in the tent to quench the fire. Then, all the three monks run to get water and they also help each other in the process. The first monk runs to get water but slips down. Then, the tall monk helps him and gets water and the fat monk quenches the fire. They successfully quench the fire and by the end of the process, they become friends. From the next day, they find an innovative way where the process of getting water is simplified and also the three are equally involved.
The game changer.......

Learnings:

  • The three monks get to know the real value of water only when the fire is caught. Only when one is caught in a difficult situation, the task will be effectively completed.
  • A fire is needed to make the monks alert and work collectively, which they were unwilling, when they were free. Some authority is needed to oversee the tasks done by the subordinates.

LE-03 (Valley crossing)

Valley crossing problem

Problem in hand:

                                               There are three people trying to cross a valley. The gap of the valley is in the range of one foot to two feet. Assume that each of them has the same footstep. They have a rod of a convenient size and they have to cross the valley using the rod as a support. Direct jumping is considered fatal assuming the valley is fathomless.

Solution: 

                                                  The following are the steps to be followed sequentially to complete the task.
  • Initially, the first person puts his leg forward and hid first foot remains in air and so he is only half safe. The remaining are fully safe. 
  • The next step, the first person is totally unsafe and he has hang from the rod, which is being supported by the other two with their weight. 
  • The next step, the first person puts its first foot on the other side of the valley and hence half safe again. The second person now puts his first foot in air and hence even he is half safe. 
  • At the end of next step, the first person totally reaches the other end of the valley and hence is totally safe again. The second person is totally unsafe hanging in the air with the support of the rod weighted by the first and third persons. 
  • Next step, the second person puts his first step on the other side of the valley and the third person puts his first step in the air and hence both are half safe.
  • At the end of next step, the third person reaches the other end of the valley and hence totally safe again. The third person remains hanging in the air supported by the first two persons who have reached the other end of the valley. 
  • After two more steps, even the third person reaches the other end of the valley and the mission has been accomplished.

                                                    The three members worked as part of a team and accomplished the goal of crossing the valley. In the whole exercise, at any point of time someone is either half safe or completely unsafe. Also, the number of times someone is either unsafe or half safe is same for all the three members. This shows that they should believe in each other and should develop a sense of mutual trust to complete the task successfully. Also a mistake by one the members may prove fatal for the remaining two members.

Interdependence:

                                              
                                               We can observe the success of the above task depends on the three members equally. But also we can say that their roles are interlocked. The role played by one of them is played by the other at a different point of time. The safety of each member also depends on the workmanship of the other two. Hence we can say the Interdependence is crucial and should be maximum.

Peer support:


                                                 The support extended by our colleagues in a team helps us in doing wonders at job. This can be easily illustrated by the above exercise. In this generation, where work is being assigned in a more specific sphere of influence, peer support plays a pivotal in the success of any team. The support may be in the official problem or the personal arena.

Effectiveness:


                                         Effectiveness is doing the right thing. In the valley crossing exercise, the three members had to decide on the best method to cross the dangerous valley using only a rod as a support. They might have thought upon a variety of options but finally executed the above solution because it is the best solution that they thought. Doing a given task effectively can increase the productivity greatly and this can be illustrated by the valley crossing exercise.

Vision and Mission:


                                              A team should have a vision, both long term and short term and should work towards accomplishing it. A motivating vision and mission statement keeps us the right path to achieve the goal and acts as a constant motivating force. The vision and mission should be constantly updated based on or progress. Blindly doing the job without a clearly laid down vision results in haphazardness and lack of clarity on the job.

                        In this post, I will dwell upon the POM concepts that can be learnt from the innovative educational organization, Khan Academy.

Introduction :

                            Khan Academy is a non-profit educational organization. Its founder is Salman Khan, a Bangladeshi American. He is a graduate of MIT and Harvard Business School. The organization is on its track in changing the old methodologies of teaching and make studying enjoyable to students. It provides more than 3500 free Youtube lecture videos in subjects like mathematics, physics, astronomy, finance, history, economics, chemistry etc.

 Vision :

                            This could be the DNA for a physical school where students spend 20 percent of their day watching videos and doing self-paced exercises and the rest of the day building robots or painting pictures or composing music or whatever.

Mission :

                           Providing a high quality education to anyone, anywhere.

Technical-human-conceptual skills :

                          Khan Academy is run by a small group of members which comprises people from different backgrounds. They include software engineers, designers, deans of different departments etc. The top management has Salman Khan in Executive Director position and Shantanu in COO position. They efficiently coordinate among themselves so that they can carry on such a huge task in an effective manner. They are also aided by volunteers, part-time contributors from around the world.

Innovation :

                      The academy started with Khan remotely tutoring his cousins interactively, some topics in Calculus, using Yahoo Doodle images. He uploaded a video in youtube and made it public but didn't expect that it would garner a huge response from all over the world. He got comments from different generations, different regions of the world, appreciating the content of the video and asking him to upload some more videos. It then gave him the innovative idea that why not upload videos from all the subjects covering all the topics which will be of great help to the students all over the world. This one idea led to the formation of the most innovative educational organization of 20th century, Khan Academy.

New business/revenue models :

                             Khan Academy is a non-profit organization funded by donations. It has backing from Bill and Melinda Gates foundation and Google. Its total revenue is about $1,50,000 in donations alone. It also earns $2000 per months from ad companies. This clearly shows that if you have an innovative idea to get into entrepreneurship and which has the right content, attracting investors is not difficult.

Strategy :

                               There are students around the world who go to schools unwillingly and study without evincing any interest. To create interest among them, innovative and creative methods of teaching are required. The antiquated methodologies followed by the educational system is laying a lot of stress on the tender minds without actually teaching anything comprehensively. Khan Academy's vision is to target such students and offer them the way of teaching which they can enjoy. Also, there will be different types of students, some who have the gifted ability to understand quickly and some who are slow learners. Applying the same teaching method to all the types will not yield any fruitful results. Through video lectures, one can maintain his own pace of learning depending on his capability. He has the facility to pause, stop, resume, rewind or fast-forward the video. 
                               Students normally do not get constructive feedback for their performance, which they can use to improve their credentials. The academy provides proper feedback and tests the student thoroughly to make sure that he understands the concept comprehensively. This is an important feature of the tutorial. There are a lot of students following the academy's website regularly and the strategies applied by Salman Khan proved to be fruitful to the organization.

Teamwork :

                                 The Khan Academy has a very small team of employees performing their duties efficiently with suitable team work. The team assigned duties among themselves and each member concentrates on a specific sphere so that he can gain expertise in his respective segment. Working as a successful team led by an able leader like Salman Khan is secret behind the stupendous success of the organization in such a short span of time. 

Entrepreneurship :

                                 Entrepreneurs have various ideas to start their own businesses. Some start firms in production and manufacturing field and some in services field. But some start organizations which change the face of the world because of the services offered and such organizations take the creators to new heights which they cant imagine even in their dreams. Salman Khan is one such kind of an entrepreneur. He runs a non-profit organization yet he receives funds from many renowned organizations and trusts. He need not look out for angel investors or run around banks for funds. All this is because of the field which he selected to work.
